The Documentation Gap No One Talks About in AI-Speed Development

AI makes developers faster. Much faster. But task documentation hasn't kept up. Here's what's being lost, why it matters, and how to close the gap before it becomes technical debt you can't see.

There’s a well-understood documentation problem in software: nobody writes it.

And then there’s the newer, less-discussed problem: AI is making developers so fast that the documentation gap is widening at an unprecedented rate.

This is the missing documentation crisis of the AI era. Not the absence of documentation for stable, long-running features — teams have processes for that, even if imperfect. The crisis is task documentation: the ephemeral, per-feature, per-sprint record of why something was built the way it was, what alternatives were considered, what edge cases were explicitly decided not to handle.

That context is getting destroyed faster than ever.

The Speed Problem

Six months ago, implementing a feature meant: planning session, ticket, backend work, frontend work, PR review, QA, merge. Maybe three weeks.

Today, with AI-assisted development: ticket, AI-assisted implementation, PR, merge. Maybe three days.

The code gets written. The feature ships. The developers move on to the next thing.

What didn’t happen in those three days:

  • No ADR capturing why you chose approach A over approach B
  • No task notes explaining the edge case you explicitly punted on
  • No comment in the spec explaining that the rate limit was deliberately set low for the beta
  • No record that the AI suggested five different implementations and you picked the one you did for a specific reason

In three weeks, there’s enough friction that some of that documentation sometimes gets written — in standup notes, in Slack threads, in a quick Confluence page, somewhere.

In three days, there’s no such pressure. You ship and move.

What Task Documentation Actually Is

Let’s be precise. Task documentation isn’t:

  • API documentation (that’s what OpenAPI is for)
  • Code comments (that’s what comments are for)
  • Architecture documentation (that’s ADRs and system diagrams)

Task documentation is the contextual record of a specific unit of work:

Feature: User rate limiting (v1)

Implemented per-user rate limiting on the API gateway. 100 req/minute per user, per endpoint group.

Why 100? Chosen conservatively for beta. Expect to raise after analyzing usage patterns in Q2.

Considered and rejected:

  • Token bucket per IP: rejected because corporate NAT would cause false positives
  • Redis-based distributed limiting: deferred due to infra complexity; revisited if needed

Known limitation: Limits don’t apply to internal service-to-service calls. This is intentional for now — internal abuse monitoring is handled separately.

This document has a shelf life of maybe 18 months. But in those 18 months, it’s the difference between a new engineer confidently changing the rate limit and a new engineer introducing a production incident because they didn’t know why it was set that way.

Why It’s Getting Worse

The problem isn’t new, but several AI-era dynamics are amplifying it:

1. AI-assisted code is harder to reason about contextually

When a human writes code from scratch, they tend to leave implicit context in variable names, comments, and structure. When AI generates code, it’s often clean, idiomatic, and completely opaque about the why. The code works. But why that algorithm? Why that data structure? The AI didn’t leave notes.

2. The decision surface is larger

AI presents options rapidly. A developer in a chat session might evaluate three different approaches, ask the AI to compare them, decide on one, and implement it — all in an hour. All that decision-making context exists only in the chat history, which is ephemeral.

3. Team knowledge degrades faster

When AI is involved in the implementation, the original developer often doesn’t have as deep a mental model of the code as they would if they’d written every line by hand. Six months later, the code is opaque to everyone — the developer who directed its creation and any future maintainer.

The Human Cost

This isn’t abstract. Here’s what it looks like in practice:

The onboarding slowdown. New engineers hit a wall when they encounter code with no context. Why is this class structured this way? Why does this service communicate via polling instead of events? Why is this check in this order? Without task docs, the answer is always “go ask the person who built it” — which doesn’t scale.

The bug investigation tax. Investigating a bug in undocumented code takes 3–5x longer than in documented code, because you have to reverse-engineer intent before you can assess impact. “Is this behavior intentional or a bug?” is an unanswerable question without context.

The wrong-direction refactor. A developer refactors code to remove what looks like unnecessary complexity, not knowing that the complexity was intentional — a workaround for a specific third-party API behavior that will reassert itself after the refactor. Task docs would have prevented this.

Practical Solutions

Write the “why” during implementation, not after

The best time to write task documentation is when you’re making the decisions, not after. Keep a scratchpad doc open alongside your implementation. As you hit decision points, note them. Takes 5–10 minutes per feature. Pays back in hours.

Capture AI discussion context

If you made an architectural decision in a conversation with an AI assistant, that conversation is documentation. Don’t let it evaporate. Copy the relevant exchange, clean it up, save it as a markdown file. We’ll write more about this in a follow-up post — but the principle is simple: if it informed a decision, it belongs in the record.

Make it a PR requirement

Add a ## Implementation notes section to your PR template with prompts:

## Implementation notes
- **Approach taken:** 
- **Alternatives considered:** 
- **Known limitations / explicitly deferred work:** 
- **Anything future maintainers should know:** 

It takes two minutes to fill out. The PR review is the forcing function.

Store task docs with the code

Don’t send task docs to a Confluence page that will drift from the code. Store them in the repo, in a docs/tasks/ or docs/decisions/ directory. Version-controlled, searchable by engineers, accessible to AI tooling.

Then sync them out to wherever your team reads docs — so they’re accessible to PMs, support, and others without requiring a GitHub login.

The Compounding Value

Here’s the thing about task documentation: it compounds.

A codebase with six months of consistent task docs is dramatically more legible than one without. Every new engineer has an answer to “why.” Every investigation has a starting point. Every AI assistant working on the codebase has better context, which means better output.

The investment is small. The return is large. And unlike code, documentation doesn’t require refactoring — it just needs to be written.
